You do everything? That's your biggest weakness. Delegation, how-to guide

Here's how to delegate without losing everything:


🔍 1. The 20% rule: delegate what you do poorly or hate

Take a sheet. List everything you do in a week. Cross off what only you can do (vision, strategy, key decisions). Circle what takes your time and drains you. Delegate your "emotionally heavy" tasks first: accounting, chasing payments, conflict management. Delegate your low-value tasks: data entry, errands, routine calls. You can keep the rest, but you've already freed 40% of your time.


🤝 2. An internal project manager (at 0 KES)

No budget for a hire? No problem. Appoint a "project manager" among your employees or even an intern. Their role: track progress, chase teams, centralise information. The Director of the Open University of Kenya once said: "I wish I had more time to listen to my team, think strategically, and have conversations." That's you. A project manager frees you to do that.


📋 3. The checklist before delegating (the 3 Cs)

Before handing over a task, ensure it's Clear (describe the expected outcome, not the steps), Boundaried (give a budget, deadline, margin for error), and Controlled (schedule a progress check, not constant oversight). A well-defined task is a well-executed task.


🔄 4. Delegate with a moral contract

The project manager must have a clear vision of the company's mission, its objectives, and must feel empowered to make decisions. A moral contract, not a legal one. Tell your delegate: "You have the right to make mistakes. I won't punish you. I want you to learn." A McKinsey study confirms it: companies that practice proactive delegation are twice as likely to grow fast.


💡 5. Cascade delegation

Don't just delegate downward. Delegate sideways too. If you're in a network (hubs, clusters, associations), share tasks. Instead of doing your own research, exchange services with another entrepreneur. You do their accounts? They deliver their products for free. That's horizontal delegation.
